As Shoptalk Europe 2026 concluded in Barcelona, a clear consensus emerged among the 4,500 industry leaders in attendance: the retail sector is currently trapped in a significant disconnect between the rapid adoption of artificial intelligence tools and the ability to convert these technologies into measurable business outcomes.

While 88% of major enterprises have implemented some form of AI, only 6% can draw a direct line to EBITDA value, according to Merkle Chief Strategy Officer Holden Bale. This massive gulf persists even as consumer-facing applications scale; Zalando, for instance, saw its AI assistant user base climb to 10 million in the first quarter of 2026, with 90% of its site content now generated by machines. Experts at the event argued that closing this gap requires treating data as a product with rigorous governance, rather than treating AI as a plug-and-play solution.

Beyond technical hurdles, the event highlighted a shift away from traditional search-first commerce. Platforms like TikTok Shop are leading a move toward discovery-led purchasing, where entertainment and interactive video drive transactions. With consumer trust in AI-driven data usage hovering at just 35% in Europe, retailers face the dual challenge of proving the commercial utility of their tech stacks while protecting the fragile consumer trust that remains their most durable asset in an increasingly automated marketplace.
